But look at what each step actually verifies.
The blind spot in straight-through processing
Matching verifies agreement — the invoice agrees with the PO, the PO agrees with the receipt. It does not verify truth. If the invoice is a careful fake referencing a real PO number, agreement is exactly what the fraudster manufactured. And if there's no PO requirement for that spend category (services, utilities, subscriptions — the classic gaps), matching barely applies at all.
The old manual process had an accidental control: a person looked at every invoice. That glance was never a great control — people miss plenty — but it existed. It occasionally caught the off-brand logo, the weird font, the vendor nobody remembered hiring. Straight-through processing removes the glance on the majority of volume, which is precisely the lane a decent fake aims for: plausible amount, familiar vendor name, clean formatting, nothing to trip a business rule.
The highest-stakes version isn't even a fake invoice. It's a real-looking update to a real vendor's banking details — the business email compromise pattern — riding an automated pipeline that treats "vendor sent new bank info" as a data-entry task instead of an alarm.
Where verification belongs in the pipeline
The fix isn't slowing everything down. It's adding checks that operate at machine speed, in two places.
At intake, on the file itself. Before an invoice is extracted and matched, ask forensic questions of the document: was this PDF edited after it was produced? Does its internal structure match the software it claims to come from? Do fonts and layout behave like the vendor's previous invoices? Are the classic red flags present in the content — rush language, round numbers, just-under-threshold amounts? None of this requires a human; it requires the pipeline to care about the file as evidence, not just as a container of fields.
At change events, on the vendor record. Banking-detail changes, remittance address changes, contact changes — these deserve their own gate regardless of how clean the triggering document looks. A change request should hold automatically until verified out-of-band.
Rules that earn their keep
Four rules cover a surprising share of real-world incidents:
- First invoice from a new vendor → hold for review. The first payment is where fake-vendor schemes live or die.
- Any banking-detail change → hold until callback. No exceptions, including (especially) urgent ones.
- Amount thresholds and velocity. Big invoices get eyes; so does a sudden burst of small ones from one vendor.
- Duplicate detection. Same amount, same vendor, similar timeframe — pay once.
Wire them so a triggered rule holds payment and notifies a person with the evidence attached. That's the shape of the thing: automation that escalates, instead of automation that assumes.
What stays manual on purpose
Callback verification on banking changes should stay human: call the vendor on the number you already had on file — not the one printed on the change request — and confirm. It's five minutes, it defeats the single most expensive fraud pattern in AP, and no amount of document analysis substitutes for it, because the document in a BEC attack is often perfectly genuine-looking.
The exception queue stays human too. The pipeline's job is to make each exception a five-minute decision with evidence attached, not to make the decision itself.
